Fractional CMO vs AI CMO vs First Marketing Hire: Costs and Trade-Offs in India

In India, one published price guide puts a fractional CMO at ₹1,50,000 to ₹4,00,000 a month, against ₹8,00,000 to ₹20,00,000 a month in total pay for a full-time CMO, as of October 2026. We found no sourced rupee band for an AI CMO or a first marketing hire, so this page says so and shows how to price them yourself. Every figure comes from a seller of the service, so read them as asking prices.

Which option costs what in India, and which should a founder choose?

Only the two CMO routes have published rupee figures in our sources, and a fractional CMO suits a founder who has people to execute but nobody senior to direct them. The first hire and the AI option are covered below, with the gaps stated.

  • Fractional CMO: ThinkCap Advisors lists retainers of ₹1,50,000 to ₹4,00,000 a month in its pricing guide, which is ₹18 lakh to ₹48 lakh a year by our arithmetic.
  • Full-time CMO: sources disagree, from upwards of ₹70 lakh a year to ₹8,00,000 to ₹20,00,000 a month in total pay.
  • First marketing hire: no sourced Indian pay band in our research, so the page gives a cost line that you complete from your own quotes.
  • AI CMO: no sourced rupee band either. Kanso's plans are on its pricing page, and in our view the other cost to count is a person's time spent reviewing what the tool produces.
  • Every figure is an asking price from a seller or a practitioner, not a survey of what Indian companies pay.

What are a fractional CMO, a virtual CMO, an AI CMO and a first marketing hire?

They are four different purchases: part-time senior leadership, the same leadership under another label, software that does parts of the job, and a full-time employee who usually does the work. Each answers a different gap.

A fractional CMO is a senior marketer who leads a company's marketing part-time, on a retainer, while serving other clients as well (ThinkCap Advisors, October 2026).

A virtual CMO is a search term and not a defined role in our sources. The five results we saw for it in October 2026 were mostly provider pages offering on-demand marketing services, and we have only their titles, not their text.

Our reading is that it names the same part-time arrangement. The ET BrandEquity feature hints that labels vary by practitioner: one former CMO it quotes prefers the word consultant and says it implies a longer commitment.

An AI CMO is a tool or set of tools that carries out marketing tasks with some autonomy. Kanso's capability map of 19 marketing tasks sorts which of them AI can run, assist or leave to a person.

A first marketing hire is a full-time employee brought in to own day-to-day marketing. Our sources do not define the role, so that description is ours.

How much does a fractional CMO cost in India?

The only rupee price guide in our research puts a fractional CMO retainer at ₹1,50,000 to ₹4,00,000 a month, as of October 2026. It comes from ThinkCap Advisors, a firm that sells fractional CMO services.

The table lists every sourced figure we found, as stated, with who is speaking. Where a source gives dollars, we leave them in dollars, because our research contains no exchange rate.

Sourced fractional CMO figures for India, as stated by each source, read on 27 October 2026. All are asking prices or opinions from people who sell the service.

ThinkCap's own pages do not match each other. The services page gives ₹1,50,000 to ₹5,00,000 and 10 to 30 hours a week, while the guide gives ₹1,50,000 to ₹4,00,000 and 4 to 20 hours.

Use the lower bound of ₹1,50,000 as the one number both pages agree on. Treat anything above it as a quote to request, not a rate to expect.

Namit Behl's guide adds an hourly view: $50 to $120 an hour for India-based CMOs with equivalent experience, against $150 to $400 for US-based ones. He says a retainer does not cover ad spend, third-party tools or execution beyond the agreed days.

What do those figures work out to per year and per hour?

Annualised, the guide's retainer range is ₹18 lakh to ₹48 lakh a year, and at ₹4,00,000 a month the implied rate is about ₹8,333 to ₹12,500 an hour. The table shows each input and operation so you can check it.

Worked arithmetic on the sourced figures. Months are 12 and a month is four weeks; no exchange rate is applied.
FigureInputs and operationResult
Retainer floor, per year₹1,50,000 × 12 months₹18,00,000 (₹18 lakh)
Retainer ceiling in the guide, per year₹4,00,000 × 12 months₹48,00,000 (₹48 lakh)
Retainer ceiling on the services page, per year₹5,00,000 × 12 months₹60,00,000 (₹60 lakh)

Implied hourly rate at the top of the guide₹4,00,000 ÷ (12 hours × 4 weeks = 48 hours)About ₹8,333 an hour
Full-time CMO floor in ThinkCap's range, per year₹8,00,000 × 12 months₹96,00,000 (₹96 lakh)
Full-time CMO ceiling in ThinkCap's range, per year₹20,00,000 × 12 months₹2,40,00,000 (₹2.4 crore)
Cheapest fractional retainer as a share of the dearest full-time figure₹1,50,000 ÷ ₹20,00,0007.5 percent
Dearest guide retainer as a share of the cheapest full-time figure₹4,00,000 ÷ ₹8,00,00050 percent

How this was built: we took each figure as the source states it, multiplied monthly amounts by twelve, and divided by four weeks a month for the hourly rates. The hours come from ThinkCap's statement that ₹4,00,000 a month typically equals roughly 8 to 12 hours a week of senior leadership. Using 4.33 weeks a month instead would lower the hourly figures by about 8 percent.

One cross-check is available. Saurabh Parmar, quoted by ET BrandEquity, says a fractional CMO fits a CMO budget of ₹25 lakh to ₹50 lakh a year, and the guide's annualised range of ₹18 lakh to ₹48 lakh overlaps most of it. The ₹60 lakh ceiling on ThinkCap's services page sits above it.

What does a full-time CMO cost in India?

Our sources put a full-time CMO anywhere from upwards of ₹70 lakh a year to well over ₹1 crore, and one gives ₹8,00,000 to ₹20,00,000 a month, so there is no single band. None of the three states a method, so none is a salary survey.

  • Fractional CMO Partners, a seller, says a full-time CMO in India can cost upwards of ₹70 lakh annually.
  • Parmar, quoted by ET BrandEquity, puts a full-time CMO at over ₹1 crore plus ESOPs and benefits.
  • ThinkCap Advisors, a seller, gives ₹8,00,000 to ₹20,00,000 a month in total compensation, which is ₹96 lakh to ₹2.4 crore a year.

The figures disagree on the floor but agree that a full-time CMO costs more than ₹70 lakh a year. Against ThinkCap's own range, the fractional retainers above come to between 7.5 and 50 percent of the full-time figure, depending on which ends you pair.

Fractional CMO Partners says its model is 60 to 70 percent more cost-effective than a full-time CMO. The wording is loose, so we do not convert it into a number.

A fractional CMO writing on Substack notes that India is one of the few markets where a fractional CMO earns significantly less than a full-time one. That matches the figures here, and it is one practitioner's observation.

What does a first marketing hire cost in India?

We cannot give a sourced figure, because the research package contains no Indian pay band for a first marketing hire. Rather than guess, the table below lists the lines to price, so you can compare a hire with a retainer on the same footing.

A cost line for a first marketing hire. Built by Kanso from the cost components our sources mention. No amounts are filled in because no source supplies them.

Management timeWeekly hours you or another leader will spend directing the hireYour own estimate
Cost of a wrong hireOur sources name the risk (culture mismatch, marketing debt) but give no figureNo source. Decide how much you can lose.

Two points from the sources bear on this choice. Parmar says a fractional CMO avoids the alternative of promoting a senior manager who lacks the skills, which takes more time and risks what he calls marketing debt. ThinkCap lists mid-sized B2B companies that have a marketing team but lack strategic leadership as a fit for the model.

Neither tells you what a first hire earns. Get two or three quotes and fill the table before comparing it with the ₹18 lakh to ₹48 lakh a year above.

What does an AI CMO cost in India, and where does Kanso fit?

Our research contains no rupee price for any AI CMO product, so the honest answer is to read the vendor's current price page, and Kanso's is the pricing page. This page does not state a Kanso plan price, because plans change.

The cost besides the subscription is the time a person spends briefing, reviewing and correcting the output. That is our view and not a sourced figure, and Kanso's article on when AI costs more than it saves in marketing gives the break-even formula.

Kanso is one option here, with limits. Its SEO Agent audits a site and Search Console data into recommendations and tracked tasks, its Writer Agent drafts long-form articles for review, and its LinkedIn Agent drafts posts that you edit and publish.

Kanso does not auto-post, run paid ads, allocate budget or manage agencies, and it has no agent that owns strategy. If you need someone to set priorities, appoint an agency or answer to a board, a fractional or full-time CMO does that and Kanso does not.

How do the four options compare on what they deliver?

A fractional CMO delivers direction, a full-time CMO delivers direction and permanent management, a first hire delivers execution capacity, and AI tools deliver bounded drafts and recommendations. The criteria are what you buy, the sourced rupee band, time to start and the main limit.

The four options on five stated criteria, compiled by Kanso from the sources named, October 2026. Time-to-start figures come from sellers.

The fractional and full-time rows draw on Manu Prasad's comparison table and ThinkCap's table. Both are sellers of fractional services, so the speed advantage they describe is their claim. The first-hire and AI rows are partly empty on purpose.

What are the trade-offs beyond price?

The main trade-offs are access, execution, time to results and handover, and each appears in the sources. None of them shows up in a rupee figure.

  • Access. Meghana Bhat of Early Partners tells ET BrandEquity that a fractional CMO is effective only with the same data a full-time CMO would see, and a brand can trust one when vendor pricing is transparent.
  • Execution. ThinkCap says the model fits when team and agency execution is largely in place, and Parmar says Indian roles often turn into a quasi-agency where one person brings in freelancers.
  • Time to results. ThinkCap describes a 30 to 90 day start and says visible results usually take at least a quarter. Fractional CMO Partners claims traction within 90 days, which is a seller's claim.
  • Handover. ThinkCap says assets, CRM, agency relationships and decisions should be documented so knowledge stays in the company and a later full-time CMO can step in.
  • Habit. The Substack post says Indian buyers long preferred paying for a full-time seat, and ET BrandEquity reports that legacy companies stay cautious while startups lead.

ET BrandEquity also notes that practitioners usually sign NDAs and sometimes non-competes, and Prasad says the ideas he co-creates belong to the client.

Which option fits which situation?

Match the option to the gap: missing direction points to a fractional CMO, missing capacity points to a hire or tools, and a large complex team points to a full-time CMO. Five questions sort most cases, and the framework is our analysis built on criteria the sources use.

  1. Is anyone senior setting marketing priorities? If not, that is the fractional CMO's job.
  2. Is anyone available to execute? If not, a fractional CMO will have little to direct, which ThinkCap's fit condition implies.
  3. What can you spend a year on senior leadership? Every full-time figure above is at least ₹70 lakh, and the lowest annualised retainer is ₹18 lakh.
  4. How complex is the organisation? ThinkCap says a full-time CMO makes sense when the team is large and managing people is itself a major part of the role.
  5. How narrow and repeatable is the work? Bounded tasks that a person can approve suit tools, and open-ended judgment does not.
Situations and the option each suggests. The last column says whether the row is sourced or our analysis.

The options combine. Prasad describes a fractional CMO working with your existing team and partners, so a retainer and a set of tools are not either-or.

How should you vet a fractional CMO before signing?

Put seven things in writing before you sign, because the sources tie each to an engagement working or stalling. Most come from sellers, so use them as questions to ask and not as proof.

  1. Hours and billing. ThinkCap describes retainer, hourly and fixed-fee models, and the text we have covers three of its five.
  2. What the fee excludes. Behl lists ad spend, third-party tools and execution beyond the agreed days.
  3. Data and meeting access, which Bhat names as the condition for effectiveness.
  4. Vendor pricing transparency, which Bhat names as the basis for trust.
  5. A 30 to 90 day plan with named outcomes, which ThinkCap describes as the usual start.
  6. Who executes. Name the people, given Parmar's quasi-agency warning.
  7. Notice and handover. ThinkCap and Behl both describe month-to-month or 30-day terms, and ThinkCap asks for documented handover.

We do not repeat the results claims on provider pages, such as lead growth figures from client stories, because none comes with a method we can check. Ask for a client you can call.

What is documented and what is our analysis?

The documented points come from the seven linked pages, and the comparisons, arithmetic and framework are our interpretation. Keeping them apart shows how much of the page rests on sellers' own pricing.

Documented

  • ThinkCap Advisors states fractional retainers of ₹1,50,000 to ₹4,00,000 a month on one page and ₹1,50,000 to ₹5,00,000 on another, and a full-time CMO at ₹8,00,000 to ₹20,00,000 a month.
  • Fractional CMO Partners says a full-time CMO can cost upwards of ₹70 lakh a year, and Parmar says over ₹1 crore plus ESOPs and benefits.
  • Parmar says a fractional CMO fits a CMO budget of ₹25 lakh to ₹50 lakh a year.
  • Behl states $50 to $120 an hour for India-based fractional CMOs and $150 to $400 for US-based ones.
  • The sources describe the access, execution, handover and habit issues in the trade-offs section.

Our analysis

  • The annual and hourly conversions, and the 7.5 and 50 percent ratios.
  • The reading that a virtual CMO is the same arrangement as a fractional CMO.
  • The first-hire cost line, the decision questions and the situation table.
  • The view that review time is the main extra cost of AI tools.

Fractional CMO in India: frequently asked questions

What is a fractional CMO?

A fractional CMO is a senior marketing leader who works part-time or on retainer for a company while serving other clients too. ThinkCap Advisors describes the role as C-suite marketing leadership without a full-time commitment, and Manu Prasad describes it as the bridge between founder-led marketing and hiring a full-time CMO.

How much does a fractional CMO cost in India?

ThinkCap Advisors' pricing guide gives ₹1,50,000 to ₹4,00,000 a month for a fractional CMO retainer in India, and its services page gives ₹1,50,000 to ₹5,00,000, both read in October 2026. ThinkCap sells these services, so treat the figures as asking prices and not a market survey. At the guide's range that is ₹18 lakh to ₹48 lakh a year.

What is a virtual CMO?

A virtual CMO is a label providers use for on-demand or remote marketing leadership, and none of the pages in our research defines it formally. Our reading is that it describes the same part-time arrangement as a fractional CMO, so ask any provider using the term for weekly hours, scope and who does the execution.

How many hours does a fractional CMO work?

ThinkCap Advisors gives two ranges: 10 to 30 hours a week on its services page and 4 to 20 hours a week in its pricing guide. The guide adds that ₹4,00,000 a month typically buys about 8 to 12 hours a week of senior leadership, and Namit Behl structures retainers around a set number of working days a month.

What is the difference between a fractional CMO and a marketing agency?

A fractional CMO provides leadership and owns priorities and strategy, while an agency mainly provides execution of agreed channels or campaigns. Manu Prasad's comparison table draws the line this way, and ThinkCap Advisors says the two can complement each other.

How do I select a fractional CMO?

Look for experience in your industry, a verifiable track record and the ability to tie marketing to business goals, which is ThinkCap Advisors' own checklist, then put hours, data access, the first-90-day plan and the handover in writing. Treat results claims on provider pages as self-reported until you have spoken to a client.

Is there still a market for fractional CMOs in India?

Yes, though sources describe it as early. An independent fractional CMO writing on Substack says Indian buyers long preferred paying a higher salary for a full-time hire, and ET BrandEquity quotes the co-founder of Early Partners saying about 80,000 people in India had 'fractional' in their LinkedIn job title by 2023.

How much does a full-time CMO cost in India?

Our sources disagree: Fractional CMO Partners says upwards of ₹70 lakh a year, a practitioner quoted by ET BrandEquity says over ₹1 crore plus ESOPs and benefits, and ThinkCap Advisors says ₹8,00,000 to ₹20,00,000 a month in total pay. None states a method, so none is a salary survey.

How much does a fractional CMO cost per hour in India?

Namit Behl, an India-based fractional CMO, gives $50 to $120 an hour for India-based CMOs with equivalent experience. Working from ThinkCap Advisors' ₹4,00,000 a month for 8 to 12 hours a week gives about ₹8,333 to ₹12,500 an hour at four weeks a month, which is our arithmetic, and the two figures are in different currencies and are not converted.

Can an AI CMO replace a fractional CMO or a first marketing hire?

Not on the evidence in this page. Kanso's agents recommend or draft and a person approves, and Kanso has no agent that owns strategy, hires, manages agencies or moves budget, so it covers parts of the execution a hire would do and none of the direction a fractional CMO provides.

Has anyone in India hired a fractional CMO?

Yes. ET BrandEquity reports that the travel company Pickyourtrail worked with Meghana Bhat of Early Partners, who acted as its fractional CMO, built its annual marketing plan and now works with the company to put it into practice.
